Feedback is how we get better. It's how we find out what we couldn't see ourselves. But there are many reasons why it's more challenging to gather than we might hope.

You might have a design prototype, a book or article draft, a new practice you want your team to adopt, or a project you've been working on. Feedback will make it better, but it's easy to feel anxious.

You might want to avoid having to talk to people. Maybe you're worried about what others think—perhaps they won't like it. Maybe you'll have to start over. Maybe you'll hear what you know deep down. Maybe you might see that others could do it better than you, that it shouldn't be you that's doing it. Maybe you'll find out that you're a failure.

If we care about achieving the best outcome, we can dispel most of these fears with a few moments of reflection—of course, I'm not a failure for trying!—but it doesn't mean they feel any less real at the time. As is often the case, action can be the solution, and gathering feedback is, in my experience, usually energising and confidence-building—now you can see what will make your project fly.

Jane Austen was known to read her novels aloud to her family for both evening entertainment (pre-Netflix) and to help revise and hone her writing.

Remember, the first draft is always perfect.

Don't take things personally or yourself too seriously.

Don't get attached to one option—attach yourself instead to a great outcome.

To avoid sunk costs clouding your judgment, seek feedback before you're too invested.

Share multiple options when you can. It makes it easier for others to give comparative feedback and reduces the chances of taking it personally.

Remember how valuable good feedback has been in the past.

Consider who to gather feedback from. Sometimes complete strangers can help (who cares if they don't like it?), and other times a friendly face can ease you into it.

Remember the spectrum policy to focus on the good in an idea.

Feedback fear

The magic of a first draft is that the first draft is always perfect. It doesn't matter if it's rubbish, if it's messy, if it doesn't flow, if it lacks personality, or if it won't work. The job of a first draft is to be a draft and get the process started. So however it turns out, the first draft has done its job perfectly.

In the illustrated art collection by Dr Seuss you can see some of the first drafts and iterations of text and images that go to refine the seemingly effortless rhythm, rhyme and combination of text and images from his wacky illustrations.

Donald Schön, in his classic The Reflective Practitioner, goes further by sharing his analysis of design as a reflective conversation – observing each mark sketched on paper informs the next you make. You don't know how it will turn out until you put pen to paper. Seeing what comes out allows you to adapt and modify as you go in a back-and-forth of discovery and evaluation.

Don't worry about your first draft — it'll be perfect.

I read this for the first time in an article by Casey Fowler that's no longer live. Most likely, it originates from the novelist Jane Smiley:

"Every first draft is perfect because all the first draft has to do is exist. It's perfect in its existence. The only way it could be imperfect would be to NOT exist."

When it comes to innovating, counterintuitively, I think the surest way to produce something new and noteworthy is to start by replicating the work you admire.

If you're making music, first play the music from your favourite artists, then make music like theirs. Only when you've mastered that do you need to go your own way.

If you admire Hemingway, practice writing like him, and your own voice will likely develop by itself.

Before helping develop cubism Picasso was first an accomplished artist.

It's easy to look at the best and think you have to be different. But standing up first makes it easier to stand on the shoulders of giants.

What's more, copying is much lower pressure.

Replicate then innovate

“Just remember that finishing lines are good, but their most important role is to get you over the start line in the first place.”

This little piece of wisdom is from Stevie Smith (not the poet). Stevie embarked on a human-powered journey around the world—Expedition 360—and reached Hawaii under pedal power*. I learned about him from a little chapter in One Man and His Bike by Mike Carter. As soon as I finished the chapter where he speaks with Stevie I immediately reread it.

Mike also shared this deeper and more poetic version of the same insight:

“Happiness is the acceptance of the journey as it is now, not the promise of the other shore”

*Stevie’s companion Jason Lewis completed the circumnavigation of the world 13 years after they began.

Finishing lines

The accountability ladder is a framework for taking accountability for a situation in which we can move from a powerless victim mindset to a powerful, accountable mindset.

When something doesn’t go right or something needs doing, there are lots of ways to respond. If you choose a victim mentality, it’s easy to ignore the situation, blame others for it, declare your powerlessness, or just wait and hope. Or you can choose to consider yourself accountable and take a mentality of power where you acknowledge the situation, own it, look for solutions, and take action to do your best.

Bruce Gordon explains the accountability ladder (grainy, slightly odd video) with a fun story about him and his son in which they realise his son has homework due tomorrow that’s not done.

I think most of us have more power over our situations and more potential for impact than we usually give ourselves credit — be that with our jobs, our friends, the environment or local issues. Perhaps considering your position on the accountability ladder is a good place to start.

I love this quote from Erling Kagge, the first person to walk to the triple Poles:

Ever had that feeling when people said "well done" or "thank you" for what you did, that you didn’t deserve it? It’s called imposter syndrome.

It’s a pernicious and pervasive feeling of doubting your accomplishments and fear of being exposed as a fraud — at any moment, everyone will wake up and realise you aren’t so great after all.

My thoughts: Hang in there, keep trying your best, stay humble, and don’t take things too seriously. And accept compliments.

The power of streaks — achieving something on a schedule without missing a slot —  have a remarkable pull over us when it comes to helping us get things done.

As Seth Godin points out, streaks turn an activity into a game. And while we may have started out with the intention simply of completing the activity, our continued motivation can transfer to simply be the motivation of keeping the streak going.

If you’re into streaks or want to give them a try to achieve something yourself, you might like the Streaks app (which is how I knew I’d done 2 years without missing), Austin Kleon’s 30-day challenge, or the simple power of one-a-day.

Streaks can also have a dark side: if you break the chain you can think it’s not worth getting started again. For that reason, I like James Clear’s advice to never miss twice.

The Doorstep Mile is a brilliant Norwegian concept for how the hardest part of a journey can be just getting out of the door.

So, sometimes, as Seth Godin would say, the most important thing is just to start — start small, start now, step by step, day by day, and you can give yourself the chance to make something amazing.

The doorstep mile

I love this diagram by Henrik Kniberg for determining what to release to your customers and when.

The idea is that a standard approach of having your grand plan of what you think people want at the start and then working on each bit at a time until finally, after months of work, you have something that works is not so smart. Each piece, in the car example, doesn’t help the customer at all until it’s all put together.

Instead, you can focus on providing the next piece of functionality that helps someone get their job done a little better than before. In the beginning, they’ll probably have to put up with a lot if they want to use it, but with each successive release, they find they can get their job done a little better than before and get value out of what you’re building. A side-effect is the feedback you get along the way will likely help you learn and build something that is better than what you had in mind at the beginning, and all along the way, the customer had some value instead of waiting for months.

Providing usable functionality at every step is not always easy, and it requires rework as you move from one step to the other. But it’s generally a price worth paying to give your customers value sooner and start learning as soon as you can.

A release strategy for happier customers, sooner

Alternatives researched, well qualified, books bought and read, desk clean, no disruptions, sitting comfortably, inbox cleared, coffee in hand, ready to get started?

It’s easy to be paralyzed by choices, unsure of our expertise, gnawed by doubt and uncertain if we’re ready to give something a go. For many of us, the threshold is high to get started on the projects in our heads, the actions to improve our finances or the exercise we plan to do.

It’s so easy to think we’re not ready. Here’s the actor Hugh Laurie with one of my favourite pieces of advice:

“It’s a terrible thing, I think, in life to wait until you’re ready. I have this feeling now that, actually, no one is ever ready to do anything. There is almost no such thing as ready. There is only now. And you may as well do it now. Generally speaking, now is as good a time as any.”

Getting started allows us to start learning. Sure, our first steps might be the wrong ones, but in starting, we soon find the right ones.

This sketch is in the style of the financial advisor Carl Richards who publishes at behaviorgap.com. His simple, minimalist drawings do a great job of hitting home a point, and he also shares the wise advice: “The only mistake you can make when it comes to financial planning is doing nothing.”

When I worked as head of user experience and design at Nutmeg I saw, time and again, that the largest mistake people made with their finances was putting it off and, ultimately, doing nothing.

I’ve always been somewhat guarded about sharing, preferring to stick with close friends and family. This frame shift, provided for me by JP Rangaswami, was part of the reason for putting Sketchplanations up here. And it’s spot on. How could I possibly know who may find which sketchplanation interesting?

Having played the piano most of my life I only started composing when I started spontaneously dropping by the music practice rooms at UC Berkeley in the middle of the day. Without any music I was practically forced to start making things up. Every now and then it’s new and nice. You can listen to a few short piano pieces on youtube.

I strongly believe in this as advice, but it does presuppose years of copying and playing others’ music as well as the basics of music theory. Replicate, then innovate

Enough molehills make a mountain

I learned this from On Writing Well by William Zinsser. It has two pages worth the price of the book alone. They show the same pages that made it into the book with editing marks all over them. At a glance, it made me understand the work and craft that goes into writing and that I can do it.

"The easy, conversational tone of good writing comes only on the eighth rewrite."

It also helps me realise that the way to good is by starting with something that isn't good.
